Clearly the ultimate customers are the students and the high level goal is to enhance student learning by using computer technology. That raises the question of how do you get computers in to the hands of students. I believe the chosen strategy is to have governments purchase the XO as the best way to make XOs broadly available. How the governments want to use the XO for education may differ from how OLPC or others think the XO is best used. For example, governments may want the XO to improve student scores on standardized tests. If that is their goal and that's what needs to happen in order to deliver more XOs to more children, then you need to take it at face value. You can try to influence the XO purchaser (AKA governments) to convince them to align their strategy to your own, but the only leverage you have is as a trusted adviser. To become a trusted adviser you need to prove that you understand their needs. It seems to me that one governmental goal is make students more capable with technology. If so, they may listen to OLPC as an expert in that area. |

Chris Ball, Marco Pesenti Gritti, Michael Stone, Tomeu Vizoso, and several others conducted a 2-hour planning session this morning. I've created a transcript of that discussion, reproduced below. If you're interested, please review the questions that were raised and contribute your thoughts (preferably inline in this document).
The end goal of this effort is a convincing written statement of where we want to go in the next four months, why we want to go there, and how we intend to get there.
Questions
What are our goals for the next four months
- Some advocate trying to "fix the network."
- Some advocate trying to "stabilize the UI, particularly the Journal and the Datastore."
- Some think we should deliver working power management, even if we can only do so in limited circumstances.
Should we divide our effort among several goals or not?
- We could pour labor into our most critical goal until we reach the point of diminishing returns, then let the remainder spill over to the second goal, and so on.
- Alternately, we can try to make sure that our top three goals all receive enough effort to achieve limited gains.
- Alternately, we can try to make sure that all of our subsystems receive at least minimal maintenance.
How can we get better information with which to make our decision?
The team should go to a pilot site and see for themselves how the XO's and Sugar are being used. There is a limit to how much information the deployment teams can communicate back to the developers. A suggestion on how to reach a decision quickly

Great discussion! Thanks a lot for posting it. Here is my suggestion on how you can reach consensus quickly. I'm starting abstract and will try to get as specific as possible. I put in my opinion at each decision point to build one complete answer. Hopefully you can see how to work through other branches of the algorithm if people differ from my opinion.
- Start with high level organizational goals.
I see three choices here: - Make existing customer successful. Learn from them and generate follow on orders.

It can be a mix of the three but pick one as top priority and focus on that. My suggestion is to make existing customers successful. Ask management and tell them that you can't do all three so make them choose. Give them a deadline and if they don't choose go with the one you think is best.
- Only schedule half your time
Plan to spend half your time working to accomplish the goals decided here. Reserve the other half for crisis, change in requirements, deployments etc. For example, when the next Mexico-style fire drill comes along be ready to deal with it and still make progress towards your pre-defined plan.
- Assuming high level goal is to make existing customer successful
List the key customers. Write down the minimal must have features set. Find a lead at each customer and share the list with them. Tell them to comment and expand as needed and to prioritize in rank order. Remind them that you have limited capacity so they must only ask for critical show stopper items, especially in the August time frame.
Pick a lead person in OLPC responsible for working with each customer or one lead for all customers. If no one will take the role of managing the communication, tell Negroponte you need to stop development so you can talk to customers until he assigns someone to answer your questions.

Pick a place for the definitive documentation listing things which are supposed to work, those which you want to make work in the future and those which are outside your responsibility (aka may work but no promises)
This is my list below. Add to it, change it to what you think is right. I'm sure I'm missing a bunch of core points but hopefully this is close. Write it down and get it to the customers for sign off ASAP. After you pick your priority, be ready to listen to the customer. If their priority is different you may need to move something up or down.

I'm not saying you need to work on fixing any of these activities, just that any change you make elsewhere in the code which will disable these activities needs to be accounted for. e.g. if you change OLPCFS and it breaks one of these core activities you better plan to fix it or you shouldn't make that change.
Take that list of activities to the customers and make sure they agree on priority. Tell them to list any others they require. There are dozens of activities available and more all the time. However, unless a key customer is using them now and demands they work, you should treat them like nice ideas but not special effort.
If you break all the existing activities except the ones listed above that may have extra weight. It would also count against your goal of expanding organizational capacity. So nail the must have items first then do a sanity check on all other items second.

- Decide what parts of your work affects the must have features list negatively or positively
If "always saves work" is broken and that is the top feature then plan to fix it. That may mean changes to data store or whatever. Scope it first to estimate the effort. If possible come up with a roadmap beyond August for where you want to go with that section of the code. Build in future hooks and stretch goals but make sure you nail the must have point by August.
Next up is mouse and cursor. If that is nailed then you are done.
Same with Journal interface. Sounds like there are bugs so pan to fix them. Time permitting build a longer term strategy and design the code to easily adapt in that direction but fix the must have first and be ready for strategy change if its not locked down yet.

- Run a few examples of what you want to do through the sanity check
If you want to change data store or OLPCFS, write down the core feature it affects. If the feature isn't listed then add it to the list. If its not core and you can't prove that a real customer needs it then consider deferring it. You can do it anyway if you are sure it will make a difference but you must say how it benefits customers.
If you want to drop the datastore, say why (sounds like it will allow lots more applications...?). You need at least one customer who thinks they need more applications to justify that or you can base it on the need to have more developers in general.
Check if changing the data store will disable core activities or features. If so, you can still do it as long as you have a plan to fix them.
- What to do is customer input is a black hole...
If you get nothing from your customers you just have to do what you think is right. Find the people who will talk to you who have spent the most time at real customers. Ignore any opinion which is not based on actual hands on work with real kids. Any of those comments are interesting but not worth your time until proven.
Of course if you have no customer input then the right strategy may not be to make existing customers happy...
If your top goal is to launch mre countries then the algorithm is essentially the same activities as defined above but with new customer prospects (pre-sales instead of post-sales). Its even harder to get feedback from people who aren't users yet. You also have to be very careful not to scare them away or make promises you can't deliver.
If you want to empower more developers to help out then its a very different plan but has essentially the same paradigm (pick the things they need, ask them to confirm, figure out the work, execute).
My take is that you have essentially no time to decide what to work on if you want to make a major impact by August. So pick a goal (or mix of goals) and core feature list to protect and enhance. Then pick a few development activities and scope the work (estimate lines of code, design time, QA time etc.). If the scope fits the time frame then do it.

Power Management
m_stone> i.e. one way to do power is to make it work in limited circumstances. I think of this as the "low-hanging fruit" approach. It mainly requires cjb + some kernel, we think. marcopg_> some kernel == not full time kernel person? cjb> Yeah. I'd be surprised if we can't come up with an acceptable limited/incremental use of power that takes less than a day to implement. I'll try to write something about this. For example, we don't do power management if you're currently connected to a jabber server, else we do.
m_stone> the other way to deal with power (over a longer time frame) is to comprehend the networking stack (so that we know what timeouts & wakeups are needed), to fix the kernel to make those timeouts & wakeups occur, then to do more userland power management. similarly for networking. cjb> (There are still the timeouts. It's hard to know how to tackle them, when no particular misbehavior has ever been reported due to them.)
Networking
m_stone> one way to approach networking is to write down a believable networking architecture, then to follow through. (where a believable networking architecture would contain a small number of protocols that "stretch" to cover all of our present use cases). the other way is to try to follow the critical path toward one use case (e.g. reliable read sharing on a school server wifi with K/N laptops) and to fix every damn bug you find along the way until it works or until you recognize defeat. the latter might get you a single working use case (or maybe 3), but it's not going to get you reliability, stability, or leverage. (they also take different amounts of time)
Focus or Divide and Conquer?

I think OLPC should focus on the datastore and Sugar over the next serveral months, whether that means putting all or most of your human resources towards that. W/ the datastore/Journal being most important. the networking and power work well enough but it is fairly difficult to use the Journal to find stuff. Also, in my week's worth of QA, Sugar just does unexpected stuff. Over the last 2 weeks of working w/ os699, then 702, now 703, I have had the most problems w/ the Journal/datastore then Sugar weirdness. marcopg_> I tend to agree with BryanWB, simply because the Journal is more a base/fundamental use case then network sharing; i.e. losing your work is more critical then not being able to share an activity

Why do we want it?

Why is the current DS API unhappy?
